The conversation around AI risk tends to focus on model performance, hallucinations, or compliance. Yet a quieter, more structural issue is emerging that has long-term consequences for enterprise agility: lock-in.
As enterprises accelerate AI adoption, many are unknowingly constraining their future options at the architecture level.
The implications are not immediate. They surface later, when switching costs rise, innovation slows, and dependencies become harder to unwind.
As Rhys Harris, AI Product Director at Content Guru, explained to CX Today:
“AI is evolving exceptionally quickly. The capabilities of models are expanding, and almost every two to three months foundation model providers are not only coming up with later versions, but niche model providers for certain important use cases are also rapidly springing up with models that supersede what was happening before.”
This pace of change creates a core tension. AI value depends on flexibility, but many implementations reduce it.

Lock-In Starts Quietly, Then All at Once
Lock-in rarely begins with large, high-risk deployments. It often starts with smaller, internal use cases.
Teams add an agent assist tool, a transcription engine, or some QA analytics. Then they build workflows, governance, and reporting around it. Later, when performance shifts or regulation changes, the effort to switch becomes far greater than anyone planned for.
These early deployments feel low-risk. They are less visible, easier to test, and faster to roll out. But architectural decisions made here often persist, as Harris explained:
“You need to be looking at it very much at that initial stage… because if you’re not conscious about it now, you set yourself up to fail later down the line as well.”
The first model choice, data pipeline, or vendor integration can quietly define the limits of what comes next.
Lock-in is an operational problem as much as a commercial issue.
The risk compounds over time. As new models emerge, organizations tied to a single provider struggle to adopt them. Innovation slows, even as the market accelerates.
Harris described the consequences:
“The real cost is not being able to adapt quickly enough… it’s a finely-tuned balance, making sure that you’re not rapidly undertaking a significant organizational change without adequate preparation.”
There are also resilience concerns, Harris pointed out: “If you’re wedded to a single provider, how stable is it actually going to be?”
“It doesn’t matter how efficient you are 90 percent of the time, if you’re down 10 percent of the time because your AI front end isn’t effective… you’re still going to provide your customers a much worse experience.”
Flexibility is a Design Choice
The current AI landscape amplifies the issue. Rapid vendor growth and hype cycles encourage fast decisions. And while there is much talk about being multi-vendor, in practice, enterprises cannot easily swap components without re‑engineering journeys.
“Technology hype has encouraged a lot of organizations to migrate systems before they had fully developed migration strategies,” Harris noted.
“People are picking up tools and utilizing them without maybe considering the long-term effects of how that can affect their production operations.”
Avoiding lock-in requires architectural intent beyond vendor selection. True flexibility comes from using orchestrated AI products. “Our customers can swap out the provider that they need for different segments of the customer journey… without disrupting services as well,” Harris said.
This approach treats AI components as interchangeable rather than fixed. That is key because not every task needs the same AI.
Voice interactions need to be “snappy, low latency” in IVR, while summarization “doesn’t need to be low latency”. Different tasks, different requirements, and often different best‑fit engines, as Harris pointed out:
“It might be that a customer wants to use a different type of large language model for their IVR or chatbot, or even pricing needs in certain cases.”
Flexibility allows organizations to continuously optimize rather than commit prematurely.
Orchestration: Keeping Pace Without Replatforming
The most pragmatic approach is to treat AI engines as changeable components behind a stable CX platform.
Harris described AI orchestration as “A vendor that can help across all use cases and ultimately choose the right providers,” depending on language, sector, or performance needs.
“It’s about bringing together a range of different models and capabilities, as well as different methods of hosting those models to guarantee data sovereignty requirements.”
This approach shifts the relationship between enterprise and vendor. Instead of dependency, there is mediation.
“You need to do all of that… and ultimately protect your customers from vendor instability,” Harris said.
In a market where vendors leapfrog each other every quarter, the ability to switch matters as much as the ability to start.

Harris pointed to the broader direction of travel: “The EU AI Act will probably become the foundation for most enterprise regulation across the globe.”
Organizations are not only designing for today’s requirements, but for a regulatory baseline that is still taking shape. Decisions made early in AI adoption can either support or complicate compliance later.
A key challenge is that governance cannot be applied uniformly across all AI use cases.
Risk profiles vary significantly depending on how and where AI is deployed. Customer-facing conversational AI, agent assist tools, and decision-support systems all introduce different levels of exposure, Harris noted:
“Those types of applications need a different level of governance than something that’s internally facing and can be more fire and forget.”
The governance model must reflect that variation, rather than forcing all use cases into a single framework.
At the same time, over-standardization creates its own form of lock-in. This balance is critical. When governance is too rigid, innovation slows as every change requires heavy oversight.
But overly loose controls increase risk, particularly in areas such as data handling, bias, and auditability.
Data sovereignty adds another layer of complexity. As geopolitical and regulatory pressures shift, organizations need clarity over where data is processed and how it is managed.
Harris highlighted the importance of “making sure that the data is stored locally by organizations that you trust… and that you’ve appropriately mitigated those risks.”
Architectural choices play a direct role in governance outcomes, as platforms designed with orchestration in mind can provide more control over these variables.

The central risk in AI adoption is shifting.
It is less about choosing the wrong model today and more about limiting what can be chosen tomorrow. As Harris put it:
“At the end of the day, the LLM is at the heart of the system. But a heart alone doesn’t make a complete organism.”
The surrounding architecture determines how adaptable that system will be.
Organizations that prioritize flexibility early can evolve with the market. Those who do not may find themselves constrained by decisions that once seemed minor.
The practical takeaway for buyers is to choose an architecture that keeps options open.
Avoid “multiple-year contracts that don’t offer that flexibility to switch”, and make sure there are baseline metrics in place to measure performance and ROI as tools change.
